Yeah, that's what I used for wiring. I'm doing something right because 4 keys are working, but I can't figure out what I'm doing wrong because the other 14 aren't working

Red is my matrix, green star is what works.

4 keys? You've got 4 columns. Tried swapping rows and columns in your code?

Everything works now. I've made pretty much every mistake that could be made, both software and hardware

I was connecting the rows from "behind" a diode instead of the backplane.

The red circles are the fuckups, the green circles show where I connected them so everything works. I'm set on writing a guide for dummies because there was a lot of stuff that wasn't mentioned in any of the threads I've been reading.

I found Matteo's matrix wiring guide + Soarer's Controller documentation thoroughly understandable. But I was already used to using and configuring Soarer's Converter, which meant I was already most the way there.

Documentation for someone with zero previous experience would be welcome!

Nah, Soarer's Controller only supports Caps Lock, Num Lock and Scroll Lock LEDs. Fancy stuff like that means getting yourself a bachelor's degree in TMK!

You could cheat and toggle Num Lock or something to achieve the same effect. But you'll notice it…

Actually, I hooked up the Teensy, saw that about a quarter of the switches needed redoing, stared hard at my shitty spool of solder, and very almost lobbed it straight out the window and down the street. But I had to walk over and undo the latch if I really wanted that. Then, cursing profusely, I gathered my shit together, put the keyboard neatly on a shelf and have forgotten about it ever since.

I'm not nearly delicate enough for custom builds. I learned my lesson.

The technique definitely has potential, though. The matrix underneath looks good and clean, and I found it so much easier to do than the traditional exposed diode legs as rows technique. But seriously I give up. I'm not soldering anything more complex than a converter! It always fails left right and centre for no apparent reason, and I take so many hours every attempt.
